Step 1: Collect your sources: Start with material you already trust. Research papers, internal docs, policies, meeting notes, transcripts, strategy decks. Bad inputs still produce bad outputs, even with RAG.
Step 2: Put them in one place: Use a tool that supports retrieval, for me I use NotebookLM. The key feature you want is this: the AI must search your sources before answering. If it can’t show where the answer came from, it’s not real RAG.

Step 3: Ask questions that require evidence: Instead of “What should we do?”, ask “Based on the uploaded documents, what options are supported by evidence?” This forces retrieval before reasoning.

List the biggest gaps that would need to be filled to really understand this topic well.

Describe those possible viewpoints at a high level and suggest what kinds of sources I would need to look for to find them.
Step 4: Check citations, not vibes: A good RAG setup shows you which document each claim came from. If you can’t trace an answer back to a source, don’t trust it.
Many people think RAG magically removes hallucinations. It doesn’t. It reduces them by design. If your sources are incomplete, biased, or outdated, the output will reflect that. That’s why you need one more habit.
For high-stakes decisions, always ask three follow-up questions:
Where do the sources disagree?
What information is missing?
Which viewpoints might be underrepresented?
These questions force AI to expose gaps instead of hiding them behind confident language.

Here’s how to learn orchestration step by step, even if you’ve never built a workflow before.
Step 1: Pick one repetitive task you already do: Do not start with something complex. Pick something boring that you repeat weekly or daily. Posting content, qualifying leads, summarizing research, preparing reports.
Step 2: Write the steps manually: On paper or in a doc, list what you do from start to finish. Be literal. “Collect input → analyze → format → review → publish.” This forces clarity.
Step 3: Assign tools to steps: Now ask a simple question for each step: can AI help here? One tool per step is enough. Do not over-engineer.
Step 4: Connect only 2–3 steps at first: This is where most people fail. They try to automate everything at once. Start small. Get one mini-system working before expanding.

Step 5: Add guardrails: Decide where human review is required. Orchestration is not about removing humans. It’s about placing them where judgment matters.
